CONSENSYS · 2023–24

The Fellowship Program — a flagship Web3 incubator, designed and led.

Consensys needed its flagship incubator designed, launched, and delivered under real resource constraints. In three months I developed the curriculum, the selection process, the program marketing, and the gamified incentive model — then led the program end to end, connecting founders with 80+ top mentors, VCs, and industry leaders and coaching the cohort from ideation through launch.

The brief.

Consensys wanted a high-impact incubator that would attract serious technical founders, drive adoption of the Consensys product suite — MetaMask SDK, MetaMask Snaps, and Linea — and produce startups that actually launch. The catch: it had to be designed and shipped fast, with a lean team, under shifting resource constraints.

  • Speed. Curriculum, selection process, program marketing, and gamification — built in three months. The inaugural cohort of 16 startups kicked off November 2023 and closed with Founder's Week in NYC — 15 seed-stage founders building on MetaMask and Linea — and an IRL Demo Day in Brooklyn in May 2024.
  • Depth. A 12-week, no-equity pre-accelerator with up to $1.5M in potential investments — hands-on exercises, interactive workshops, and case studies built around real builder problems, not a lecture series. Every fellow got 1:1 coaching from ideation through launch.
  • Ecosystem alignment. Product adoption and engagement had to come from genuine utility, not obligation.

The inaugural sixteen: Common Ground, Butter, Bonadocs, Tezoro, Denota, Toaster Finance, PADO, Noves, zkUSD, Epoch Protocol, Greg, Taigalabs, Relayer, Holder, Xtremely, and Caddi — spanning DAO governance, smart-contract tooling, payments, privacy, and DeFi. Meet the cohort on the Consensys blog →

The launch had witnesses. On opening day — with Joseph Lubin, Consensys founder and Ethereum co-founder, giving the opening remarks — Consensys's Developer Relations lead publicly credited the Fellowship as a "great initiative" from its four builders, naming Mel among them.

The approach.

The design principle was structured incentives, human delivery. A gamified model gave fellows a clear scoreboard; office hours and advocacy gave them a person in their corner.

  • Curriculum & selection built from scratch — a two-week open application window (Sept 20 – Oct 3, 2023) filtered to 16 teams, designed to surface builders with momentum, not just polished applications.
  • Gamified incentive model tied to startup resources, driving product adoption and sustained engagement without mandates.
  • A network of 80+ top mentors, VCs, and industry leaders — people fellows could actually reach, matched to what their startup needed — alongside program partners including OpenZeppelin, Aave, Polygon, Gitcoin, SAFE, GitHub for Startups, SheFi, Utopia Labs, and Bankless DAO.
  • Founder advocacy. Negotiated for fair legal agreements and support tailored to what startups needed, strengthening trust across the ecosystem.
  • Ecosystem evangelism — representing the Fellowship on the conference circuit, including speaking on the program's behalf at ETHDenver 2024, at a mixer co-hosted by Rayo Capital, Inception Capital, and Outlier Ventures in partnership with Consensys.
  • Operational backbone in Notion — workflows, KPI tracking, and team accountability that kept a lean team shipping on deadline.

The results.

  • 91% of the portfolio launched successfully — 15+ technical startups coached from ideation to market.
  • Over $11M raised by portfolio companies — more than 7× the program's committed investment pool — with introductions to 80+ top mentors, VCs, and industry leaders.
  • 14 of 16 teams completed the full program — an 87.5% completion rate for a no-equity pre-accelerator, verifiable across the cohort announcement and the public close-out.
  • 97% sustained monthly engagement and 90% satisfaction across the community.
  • 93% Consensys product adoption — driven by the incentive model, not obligation.
  • Demo Day drew 175 attendees in Brooklyn, with 11 finalist teams pitching to VCs and the Consensys ecosystem — co-hosted with Consensys's Matt Wright and Consensys Mesh, with Republic as event partner. Every key milestone delivered on time, despite resource constraints. See the event page →

The highlights worth telling.

The network was the product. The mentor and investor network wasn't a directory — it was engineered so that every fellow had a warm path to the exact mentor, VC, or integration partner their startup needed that week.

Advocacy mattered as much as curriculum. When legal agreements didn't serve the startups, I pushed back until they did. Fellows noticed. Trust in the program became its strongest retention mechanism.

Leadership gaps got filled, quietly. When bottlenecks appeared, the job was to resolve them — coordinating priorities and keeping delivery seamless for fellows and team alike.

The program doubled as product R&D. Sixteen teams integrating MetaMask SDK, Snaps, and Linea in real products generated something rare: structured, high-signal product feedback from serious builders. Consensys took it seriously — choosing to invest in strengthening the product suite before running the next cohort, so future founders would build on an even better foundation. That's an incubator doing exactly what an ecosystem needs it to do.

Where the cohort went next.

The program closed in May 2024 with Consensys's fellowship lead publicly congratulating all fourteen finishing teams — "Incredible ending to @Consensys Fellowship!" And the cohort kept building:

  • Epoch Protocol launched publicly in September 2025 — sixteen months after the program — with its founders posting "It all started at Consensys fellowship, many more to come." By mid-2026 Epoch was pitching at the Agentic Finance Summit, and the fellowship's own lead posted that he personally runs his onchain agent fleet on Epoch — the program lead became the alumni's customer.
  • Butter continues building the future of futarchy-based governance, publicly championed by the same Consensys leadership.
  • Over $11M raised across the portfolio — the number that anchors this page's results band.

What the fellows said — and did.

"The program brought us closer to fellow builders and investors in the space. This provided us with the insights required to build for web3 teams and developers." — Bonadocs founder, publicly on X, June 2024

And the most honest feedback in an incubator isn't what founders say — it's whether they keep showing up:

97% sustained monthly engagement across six months — with 90% satisfaction in the community surveys. — program analytics & community surveys, 2023–24

Working on something similar?

I take on 2–3 new program engagements per quarter. Let's see if there's a fit.
